Why Is KFC Switching From Pepsi to Coca-Cola?

KFC's decision to replace Pepsi with Coca-Cola in the United States ends a beverage relationship stretching back almost four decades. Announced on October 15, the transition begins in January 2027, with Coca-Cola products expected across all US KFC restaurants by spring. Financial terms remain undisclosed.
The partnership outlasted the ownership structure that created it. PepsiCo acquired KFC in 1986, gaining an outlet for its drinks. Although it separated its restaurant business in 1997, the beverage relationship endured. The new agreement therefore changes more than the label on a customer's cup.
KFC presents the switch as part of its US comeback, alongside restaurant and menu improvements. A Texas test restaurant has already explored iced coffee, boba drinks and milkshakes. The company says Coca-Cola offers opportunities for beverage innovation and food-and-drink combinations. Such contracts may encompass fountain equipment, syrup, distribution and marketing support; suppliers gain repeated exposure to restaurant customers in return.
For Coca-Cola, access to KFC's 3,718 US restaurants is significant. For PepsiCo, the loss comes amid weaker demand in parts of its North American beverage business. However, the geographic scope matters: Pepsi will continue supplying many KFC restaurants outside the United States. The deal illustrates how a familiar consumer choice can reflect a wider strategy, without revealing the financial calculation behind that choice.
